In March 2023, GPT-4 launched at $36 per million tokens.

Today, models with comparable capabilities cost under $0.20 per million tokens.

That's a 200x cost reduction in less than two years.

This isn't just interesting for AI nerds. It's enabling entirely new categories of products that were economically impossible 18 months ago.

The Math That Changed Everything

Let's do some concrete calculations.

A comprehensive data analysis might involve:

  • Generating 500 statistical hypotheses based on your data schema
  • Testing each hypothesis with proper statistical methods
  • Writing interpretations and recommendations for significant findings
  • Producing an executive summary

Each hypothesis requires roughly 10,000 tokens of reasoning (understanding context, generating code, interpreting results).

At March 2023 prices (GPT-4):

  • 500 hypotheses × 10K tokens = 5M tokens
  • 5M tokens × $36/M = $180 per analysis

From Impossible to Obvious

Here's what's interesting: exhaustive data analysis was always the theoretically correct approach.

If you could test every hypothesis, you'd never miss an insight. If you could check every correlation, you'd find patterns humans would never think to look for. If you could validate everything statistically, you'd know what's real versus noise.

The problem was cost. Testing 500 hypotheses by hand takes a data team months. Automating it with AI cost thousands of dollars per run.

Now it costs pocket change.

Three things happened simultaneously:

1. Open-Source Models Reached Parity

In 2023, there was a massive gap between proprietary models (GPT-4, Claude) and open-source alternatives. That gap has nearly closed.

DeepSeek-V3 and Qwen3-235B perform at GPT-4 levels on most benchmarks. They're trained with different architectures optimized for efficiency. And because they're open-source, they can be deployed on optimized infrastructure at much lower costs.

The frontier models are still ahead. But for many practical tasks—including data analysis—the gap doesn't matter.

2. Inference Infrastructure Optimized

Running LLMs efficiently is an engineering problem. And it's been getting solved rapidly.

When AI was expensive, the optimal strategy was minimizing token usage. Be clever. Prompt engineer. Get more with less.

When AI is cheap, the optimal strategy flips. Let the AI think. Don't constrain reasoning. If more tokens means better results, use more tokens.

Old approach:

  • Build complex pipelines to minimize AI calls
  • Engineer sophisticated logic to handle edge cases
  • Treat each token as a cost to minimize

New approach:

  • Let the AI reason through problems fully
  • Make multiple passes if it improves quality
  • Test everything instead of sampling
  • Treat tokens as cheap—thoroughness over cleverness

Neither approach is "right" in absolute terms. But when costs drop 200x, the optimal tradeoff changes dramatically.

What This Enables

At today's costs, several product categories become viable that weren't before:

Exhaustive Testing

Instead of testing a sample of hypotheses, test all of them. Instead of spot-checking data quality, validate everything. Instead of monitoring key metrics, watch every metric.

Personalized Analysis

There's no reason to think the curve will flatten soon.

At that point, exhaustive AI analysis becomes a rounding error on business expenses. Every company can afford it. The question isn't "can we afford AI?" but "why wouldn't we use AI for everything?"

The Product Implication

When building AI products today, you have to think about where costs are going, not just where they are.

A product that's marginally profitable at today's costs will be highly profitable at next year's costs. A use case that's borderline viable today will be obviously viable in 12 months.

This argues for building products that use more AI, not less. Products that are thorough rather than clever. Products that assume AI is cheap enough to be used liberally.

The companies that will win aren't the ones optimizing token usage. They're the ones building products that only make sense when AI is cheap—and getting ready for when it's even cheaper.

A Different Scaling Law

The industry talks about Scaling Laws for model training: more compute, better models.
